Two cafe locations, one Shopify POS, 28 days: a Lightspeed migration completed before the Nova Scotia tourist season opened

Just Us! Coffee Roasters is a Fair Trade certified specialty coffee brand in Nova Scotia with two cafe locations, a catering operation, and a wholesale roasting business. Their Lightspeed POS held years of customer data, loyalty balances, and gift card records across both locations. The summer tourist season was six weeks out. We migrated both cafes to Shopify POS simultaneously, rebuilt the product catalog as a one-screen barista workflow, migrated every loyalty member and gift card balance without a single discrepancy, and had the team trained and confident before the first summer weekend.

The Challenge

A POS migration for a specialty cafe is not a straightforward data transfer. The barista who hesitates at the till during a morning rush costs more than a failed transaction. Just Us! Coffee's loyalty program ran on physical card lookup, a system their regular customers knew well and expected to work the same way on Day 1 of the new system. Gift card balances held in Lightspeed had no native Shopify export path. The product catalog was built around a multi-step add-on structure that worked in Lightspeed but would create friction on a modern POS if it was rebuilt the same way.

Two locations needed to go live on the same day. Split loyalty balances across two POS systems, even for a week, would corrupt the customer record. The catering site, already on Shopify, had no connection to the in-store POS.

And the Nova Scotia summer season, the single highest-volume trading period of the year, was opening in six weeks.

The Solution

We sequenced the migration to confirm data integrity before configuration, configuration before training, and training before switchover. Both locations went live on the same day with identical layouts.

One-screen barista workflow

We rebuilt the entire product catalog in Shopify with drink size, milk type, flavour, and half-flavour as variants on a single product card, eliminating the multi-screen add-on sequence from Lightspeed. Baristas navigate one screen per order. Custom collections for drinks, food, merch, and pantry mirror the existing Lightspeed structure so the layout is familiar from the first shift. Waste, product-use, and shelf-removal collections were configured so inventory tracking happens through the same POS flow rather than a separate process.

Loyalty and gift card migration with zero discrepancies

Every enrolled loyalty member was migrated from Lightspeed with their balance intact. Physical card lookup was replaced with phone number and email search at checkout, with a defined protocol for customers who present neither, handled case-by-case at signup without breaking the queue. Gift card balances were migrated and audited before the switchover date. Zero discrepancies were found in the pre-launch verification.

Catering site connected to the POS

The existing Shopify catering site was connected to the in-store POS so catering orders are visible across the operation from a single Shopify admin. No separate login. No manual order bridging. One view for the team regardless of whether the order came through the catering site or across the counter.

Both locations live on the same day

We configured both cafe locations from a single setup and replicated the identical layout across both POS instances. Same collections. Same variants. Same staff workflows. Same loyalty lookup. Both switched over on Day 28, one week ahead of the hard deadline, with the full team trained and a reference library of screen recordings ready for any workflow they needed to revisit.

Hands-on training with a reference library

We trained Abby and the full team on every daily operation: cashing out, applying loyalty, applying gift cards, processing tips, parking orders, viewing reports, and adding new products independently. Screen recordings and written summaries were produced for each workflow so the team has a permanent reference rather than relying on memory. Weekly syncs throughout the engagement meant nothing sat unresolved until go-live.

Both locations switched over on Day 28 with identical Shopify POS layouts, a fully migrated customer and loyalty database, and every gift card balance verified correct. Regular customers found their loyalty points and gift card values intact from the first transaction. The barista workflow dropped from multiple screens per order to one. The team could add new products independently within three days of training, and the catering site connection eliminated the manual bridging that had been a daily friction point. As Abby, the operations manager, put it: the switch was seamless, regulars did not notice a difference, the team was confident by the first morning of real service, and it was done well before the summer rush.
